How I Built an AI-Powered Code Review Bot That Saves 10 Hours/Week—Here's the Cheapest Way to Deploy It

My team was drowning. Every pull request meant 20-30 minutes of manual review—checking for security holes, performance issues, naming conventions, and architectural patterns. With 15-20 PRs per day across our microservices, that's 5-10 hours burned on repetitive analysis that a machine could handle instantly.

So I built an AI code review bot. It now catches 80% of issues before human review, costs $12/month to run, and freed up 10 hours per week for actual engineering work.

Here's exactly how I did it—and how you can deploy the same system in under an hour.

The Architecture: Simple, Cost-Effective, Production-Ready

Before I show you code, here's what actually matters: the workflow.

GitHub webhook → AWS Lambda (or similar) → OpenRouter API → 
Code analysis → GitHub comment → Slack notification

The secret to keeping costs down isn't using cheaper APIs (though we do that). It's processing smart. I don't analyze every line of code—I analyze changes, and I cache results.

Here's what my bot does:

  • Listens for pull request events from GitHub
  • Extracts only the diff (changed lines)
  • Sends diffs to OpenRouter's API (50% cheaper than OpenAI direct)
  • Generates structured feedback
  • Posts comments directly on the PR
  • Notifies Slack for critical issues

The entire system costs:

  • OpenRouter API: ~$8/month (we review 200-300 PRs/month)
  • Deployment: $5/month on DigitalOcean (or free tier AWS Lambda)
  • GitHub webhooks: Free
  • Slack integration: Free

Total: $13/month. A single hour of senior engineer time pays for three months.

Step 1: Set Up OpenRouter (The Cheap LLM API)

OpenRouter is a proxy that routes requests to multiple LLM providers. You get better pricing than hitting OpenAI directly, plus you can switch models without changing code.

Sign up at openrouter.io, grab your API key, and fund your account with $10 (you'll use ~$0.50 testing).

Here's why OpenRouter beats OpenAI for this use case:

  • Claude 3 Haiku: $0.00080 per 1K input tokens (vs OpenAI's $0.03)
  • Mistral models: $0.00014 per 1K input tokens
  • You only pay for what you use
  • Request routing handles rate limits automatically

I use Claude 3 Haiku for code review—it's fast, accurate for technical analysis, and costs pennies.

Step 2: Build the Code Review Engine

Here's the core logic. This function takes a GitHub diff and returns structured feedback.

This function:

  • Connects to OpenRouter (not OpenAI directly—saves 80%)
  • Sends the diff with structured instructions
  • Gets back JSON with severity levels and suggestions
  • Handles parsing errors gracefully

Step 3: GitHub Webhook Handler

Now we need to listen for PR events and extract diffs. I'll show you the FastAPI version (works great on DigitalOcean).
