How to do code review that helps your team grow



Strong code review is less about catching mistakes and more about building reliable systems and better engineers. Done well, it improves code quality, spreads knowledge, and reduces long-term maintenance costs.






What to Look for in Every Review



Start with intent before details. Ask: does this change do what it claims?




  • Correctness: Does the logic match requirements and edge cases?

  • Simplicity: Is there a simpler way to achieve the same outcome?

  • Consistency: Does it follow existing patterns and conventions?

  • Scope: Is the change appropriately sized, or doing too much at once?

  • Test coverage: Are important paths and edge cases tested?



A useful mental model: “Would I feel comfortable owning this code six months from now?”






Reviewing for Correctness



Correctness is the baseline; everything else is secondary.




  • Validate logic paths, especially edge cases and failure modes.

  • Check assumptions about inputs, states, and dependencies.

  • Look for off-by-one errors, null handling, and race conditions.

  • Ensure tests actually verify behavior, not just happy paths.



Example: A function that processes payments should explicitly handle timeouts and retries-not assume network success.






Reviewing for Security



Security issues often hide in otherwise “working” code.




  • Validate all external inputs; never trust user data.

  • Check for injection risks (SQL, command, template).

  • Ensure proper authentication and authorization checks.

  • Avoid leaking sensitive data in logs or errors.

  • Confirm use of secure libraries and up-to-date dependencies.



If something “feels” risky, it usually is-flag it early.






Reviewing for Performance



Not every change needs micro-optimization, but obvious inefficiencies should be addressed.




  • Watch for unnecessary loops, repeated computations, or heavy queries.

  • Identify blocking operations in async contexts.

  • Consider scalability: how does this behave under load?

  • Avoid premature optimization; focus on known bottlenecks.



A good question: “Will this still behave well with 10x data or users?”






Reviewing for Readability



Readable code is maintainable code.




  • Names should be descriptive and consistent.

  • Functions should do one thing clearly.

  • Avoid cleverness that sacrifices clarity.

  • Comments should explain why, not restate what.



If you need to mentally simulate the code to understand it, it likely needs simplification.






Giving Constructive Feedback



The goal is improvement, not judgment.




  • Be specific: “This loop can be simplified by…” instead of “This is messy.”

  • Focus on the code, not the person.

  • Offer suggestions, not just criticism.

  • Acknowledge what’s done well when relevant.

  • Ask questions to invite discussion: “What do you think about handling X this way?”



Tone matters. Reviews should feel collaborative, not adversarial.






Receiving Feedback Without Ego



Good engineers treat feedback as leverage, not criticism.




  • Assume positive intent.

  • Separate your identity from your code.

  • Ask for clarification instead of reacting defensively.

  • View reviews as a chance to learn patterns and standards.

  • Recognize that iteration is normal-few changes are perfect first try.



A helpful mindset: every comment is an investment in your growth.






Automating What Can Be Automated



Humans should focus on judgment, not repetitive checks.



Automate:




  • Formatting and linting.

  • Static analysis and type checks.

  • Basic security scans.

  • Test execution and coverage reporting.



This reduces noise in reviews and keeps discussions focused on design and logic.






Building a Healthy Review Culture



Culture determines whether reviews are helpful or painful.




  • Keep PRs small and focused.

  • Review promptly to avoid bottlenecks.

  • Encourage questions and knowledge sharing.

  • Rotate reviewers to spread context across the team.

  • Treat reviews as collaboration, not gatekeeping.



A strong culture makes reviews fast, respectful, and genuinely useful.

Effective code review is a skill that compounds over time. The more intentionally it’s practiced, the more it transforms both code quality and team capability.
